Cependant, ce terme est souvent galvaud\u00e9. Nous avons l\u2019impression que l\u2019exemplarit\u00e9 est un \u00e9tat : soit nous le sommes, soit nous ne le sommes pas.<br \/>\nIl est important de d\u00e9finir la \u00ab posture manag\u00e9riale \u00bb non pas comme un \u00e9tat mais comme l\u2019ensemble des gestes et des actions r\u00e9alis\u00e9es par le manager et visibles par les collaborateurs. Il ne faut pas oublier que les actions d\u00e9finissent la posture. On ne vous dira pas que l\u2019on est parfait mais g\u00e9n\u00e9ralement les managers estiment faire ce qu\u2019ils peuvent. Ils d\u00e9ploient un niveau d\u2019exemplarit\u00e9 que Fabrice Reboullet aime d\u00e9crire comme \u00e9tant : \u00ab \u00e0 la hauteur de ce que j\u2019estime \u00eatre suffisant \u00bb.<\/p>\n<p>Et souvent, chaque groupe de l\u2019entreprise pense que l\u2019autre groupe pourrait faire mieux en termes d\u2019exemplarit\u00e9. La plupart des managers consid\u00e8re l\u2019exemplarit\u00e9 comme un \u00e9tat : soit on est exemplaire, soit on ne l\u2019est pas. Sur quelles bases \u00e9value-t-on l\u2019exemplarit\u00e9 ? A partir de quelle r\u00e9f\u00e9rence, de quel moment peut-on consid\u00e9rer que nous sommes exemplaires?<\/p>\n<p>La d\u00e9finition du manager exemplaire est tr\u00e8s variable d\u2019un individu \u00e0 l\u2019autre. Pour certains managers, cela signifie : porter ses \u00e9quipements de protections individuelles lors d\u2019une visite s\u00e9curit\u00e9 ou tenir la rampe dans l\u2019escalier. Ils r\u00e9pondent \u00e9galement par de belles phrases, beaucoup plus difficiles \u00e0 mesurer quant \u00e0 leur mise en \u0153uvre comme : faire ce que l\u2019on a dit, r\u00e9pondre dans les temps aux questions ou suivre les actions.<\/p>\n<p>Toutefois, vous constaterez que l\u2019on a rarement comme r\u00e9ponse : r\u00e9aliser mes visites s\u00e9curit\u00e9 sans avoir besoin que le pr\u00e9venteur me relance ou bien participer \u00e0 l\u2019analyse d\u2019accident quand elle concerne un salari\u00e9 de mon \u00e9quipe.<\/p>\n<p>Nous profitons de ces diff\u00e9rences pour r\u00e9aliser un exercice avec les managers. L\u2019id\u00e9e est que, collectivement, on puisse d\u00e9finir ce qu\u2019est un bon niveau d\u2019exemplarit\u00e9. Chacun peut ensuite se rendre compte factuellement qu\u2019il peut progresser en mettant en \u0153uvre plus d\u2019actions.<\/p>\n<p>L\u2019exemplarit\u00e9 n\u2019est pas un \u00e9tat ; nous avons chacun un niveau d\u2019exemplarit\u00e9 qui peut et qui doit progresser. Analysons les points sur lesquels nous pouvons d\u00e9velopper cette exemplarit\u00e9.<\/p>\n<p>L\u2019exemplarit\u00e9 s\u2019analyse, l\u2019exemplarit\u00e9 se d\u00e9veloppe, l\u2019exemplarit\u00e9 s\u2019am\u00e9liore.<\/p>\n<\/div><div class=\"fusion-clearfix\"><\/div>\n\n\t\t\t\t\t<\/div>\n\t\t\t\t<\/div><div  class=\"fusion-layout-column fusion_builder_column fusion_builder_column_1_1 fusion-builder-column-13 fusion-one-full fusion-column-first fusion-column-last 1_1\"  style='margin-top:0px;margin-bottom:20px;'>\n\t\t\t\t\t<div class=\"fusion-column-wrapper\" style=\"padding: 0px 0px 0px 0px;background-position:left top;background-repeat:no-repeat;-webkit-background-size:cover;-moz-background-size:cover;-o-background-size:cover;background-size:cover;\"   data-bg-url=\"\">\n\t\t\t\t\t\t<div class=\"fusion-text\"><p><strong>Comment d\u00e9velopper le niveau d\u2019exemplarit\u00e9 dans votre entreprise ?<\/strong><\/p>\n<p>Vous connaissez la citation c\u00e9l\u00e8bre du Docteur Albert Schweitzer : \u00ab L\u2019exemplarit\u00e9 n\u2019est pas une fa\u00e7on d\u2019influencer. C\u2019est la seule \u00bb.<\/p>\n<p>Nous nous permettrons de nuancer cette citation. Ce n\u2019est pas la seule mais une chose est s\u00fbre : c\u2019est une condition pr\u00e9alable. Ainsi, l\u2019exemplarit\u00e9 n\u2019est pas forc\u00e9ment suffisante pour faire agir mais, assur\u00e9ment, pour faire agir, j\u2019ai besoin d\u2019exemplarit\u00e9.<\/p>\n<p>Toutefois, l\u2019exemplarit\u00e9 ne se d\u00e9cr\u00e8te pas. Elle se construit en mettant les personnes en action.<\/p>\n<p>Prenons un exemple tr\u00e8s concret : il y a quatre mois, nous avons accompagn\u00e9 des managers pour animer des \u00bc d\u2019heure s\u00e9curit\u00e9 collaboratifs. Apr\u00e8s ces quatre mois d\u2019animations r\u00e9guli\u00e8res, nous avons pu nous entretenir avec diff\u00e9rents managers. Lorsque la question suivante est arriv\u00e9e : qu\u2019est-ce que l\u2019animation des 1\/4 d\u2019heure a chang\u00e9 pour vous ?<\/p>\n<p>La r\u00e9ponse fr\u00e9quente que nous avons re\u00e7ue : \u00ab entre nous, je suis devenu beaucoup plus exemplaire ! \u00bb<\/p>\n<p>Le fait d\u2019animer concr\u00e8tement et r\u00e9guli\u00e8rement a pouss\u00e9 l\u2019individu \u00e0 d\u00e9velopper son exemplarit\u00e9.<\/p>\n<p>Le niveau d\u2019exemplarit\u00e9 d\u2019un CODIR qui r\u00e9alise des visites s\u00e9curit\u00e9 dans un site est automatiquement plus haut que celui d\u2019un CODIR qui ne les r\u00e9alise pas.<\/p>\n<p>Par cons\u00e9quent, pour d\u00e9velopper l\u2019exemplarit\u00e9, il s\u2019agit de faire agir chacun en pr\u00e9vention. Chaque niveau de management doit r\u00e9aliser des actions pr\u00e9vention. Il faut ensuite se poser r\u00e9guli\u00e8rement la question de son niveau d\u2019exemplarit\u00e9 puis encourager chacun \u00e0 faire progresser ce niveau d\u2019exemplarit\u00e9 et surtout ne pas se reposer sur ses acquis.<\/p>\n<p>Il est int\u00e9ressant de se remettre r\u00e9guli\u00e8rement en question sur ce point pour r\u00e9ellement \u00e9voluer.<\/p>\n<p>N\u2019h\u00e9sitez pas \u00e0 faire cet exercice entre managers, entre pr\u00e9venteurs, une sorte d\u2019autodiagnostic de votre exemplarit\u00e9 : identifiez vos acquis puis vos points faibles concernant des th\u00e9matiques concr\u00e8tes, des th\u00e9matiques d\u2019actions. Une fois identifi\u00e9s, vous pourrez r\u00e9duire ces points faibles.<\/p>\n<p>Utiliser l\u2019exemplarit\u00e9 comme moteur<\/p>\n<p>Lorsqu\u2019un salari\u00e9 se blesse, les managers sont souvent surpris : \u00ab Je ne comprends pas pourquoi le salari\u00e9 a pris ce risque. Je leur dis de faire attention! Je leur dis que leur sant\u00e9 est une priorit\u00e9. \u00bb etc. Vous connaissez ces phrases.<\/p>\n<p>Il n\u2019est pas certain que les salari\u00e9s entendent si souvent ce fameux \u00ab je leur dis ! \u00bb. La question de fond est la suivante : votre salari\u00e9 a r\u00e9alis\u00e9 une action et s\u2019est bless\u00e9. Mais au cours du dernier mois, vous, managers, combien de fois avez-vous stopp\u00e9 une action \u00e0 risques ?<\/p>\n<p>C\u2019est cela aussi l\u2019exemplarit\u00e9. Si vous voulez que vos salari\u00e9s stoppent une action \u00e0 risques, vous devez le faire avec eux de temps en temps. \u00catre exemplaire, c\u2019est montrer le chemin : interrompre une action pour prendre le temps de mettre en \u0153uvre le mat\u00e9riel n\u00e9cessaire, faire cesser une action pour demander au salari\u00e9 de prendre du recul, de r\u00e9fl\u00e9chir avec lui pour choisir la bonne solution.<\/p>\n<p>\u00catre exemplaire, c\u2019est aussi valoriser les bonnes pratiques.<\/p>\n<p>Combien de fois avez-vous f\u00e9licit\u00e9 un salari\u00e9 qui a mis en \u0153uvre une bonne pratique pr\u00e9vention au cours des quinze derniers jours ?<\/p>\n<p>En tant que manager, valoriser une action de pr\u00e9vention par jour est un excellent moyen de d\u00e9velopper votre exemplarit\u00e9.<\/p>\n<\/div><div class=\"fusion-clearfix\"><\/div>\n\n\t\t\t\t\t<\/div>\n\t\t\t\t<\/div><\/div><\/div><div class=\"fusion-fullwidth fullwidth-box fusion-builder-row-9 nonhundred-percent-fullwidth non-hundred-percent-height-scrolling\"  style='background-color: rgba(255,255,255,0);background-position: center center;background-repeat: no-repeat;padding-top:0px;padding-right:0px;padding-bottom:0px;padding-left:0px;'><div class=\"fusion-builder-row fusion-row \"><div  class=\"fusion-layout-column fusion_builder_column fusion_builder_column_3_4 fusion-builder-column-14 fusion-three-fourth fusion-column-first 3_4\"  style='margin-top:0px;margin-bottom:20px;width:75%;width:calc(75% - ( ( 4% ) * 0.75 ) );margin-right: 4%;'>\n\t\t\t\t\t<div class=\"fusion-column-wrapper\" style=\"padding: 0px 0px 0px 0px;background-position:left top;background-repeat:no-repeat;-webkit-background-size:cover;-moz-background-size:cover;-o-background-size:cover;background-size:cover;\"   data-bg-url=\"\">\n\t\t\t\t\t\t<div class=\"fusion-text\"><h3><strong>&#8220;FAIRE DES EFFORTS POUR AM\u00c9LIORER SON EXEMPLARIT\u00c9&#8221;<\/strong><\/h3>\n<blockquote>\n<p>\u00ab\u00a0<em>Lors de mes interventions aupr\u00e8s de comit\u00e9s de direction, je pose souvent la question suivante : \u201cDans votre entreprise, qui a le plus besoin de d\u00e9velopper son exemplarit\u00e9?\u201d. De fa\u00e7on assez fr\u00e9quente, les comit\u00e9s de direction, apr\u00e8s avoir dit qu\u2019ils n\u2019\u00e9taient pas parfaits, indiquent que les managers de proximit\u00e9 ont de r\u00e9els progr\u00e8s \u00e0 faire sur ce sujet.<\/em><\/p>\n<p><em>Lorsque je pose la m\u00eame question aux managers de proximit\u00e9, ils r\u00e9pondent comme les CODIR : \u00ab on n\u2019est peut-\u00eatre pas parfait mais ceux qui doivent vraiment progresser, ce sont nos dirigeants !\u00bb.<\/em><\/p>\n<p><em>Ces r\u00e9ponses sont g\u00e9n\u00e9ralement assorties d\u2019exemples pr\u00e9cis et concrets comme : \u00ab le directeur qui passe dans l\u2019atelier sans chaussures de s\u00e9curit\u00e9, la DRH qui descend les escaliers en courant, le PDG qui t\u00e9l\u00e9phone au volant \u2026 \u00bb<\/em><\/p>\n<p><em>Ces diverses r\u00e9ponses ont au moins le m\u00e9rite de montrer que dirigeants et managers de proximit\u00e9 portent un regard les uns sur les autres.<\/em><\/p>\n<p><em>Au fond, chacun a le sentiment d\u2019\u00eatre suffisamment exemplaire. Le sentiment g\u00e9n\u00e9ral est : \u00ab je ne suis pas parfaitement exemplaire mais je ne suis pas si mal. \u00bb<\/em><\/p>\n<p><em>Il serait plus efficace de se dire : \u00ab j\u2019ai tel ou tel niveau d\u2019exemplarit\u00e9 et je fais des efforts pour m\u2019am\u00e9liorer sur tel ou tel point. \u00bb<\/em><\/p>\n<p><em>Je croise rarement des personnes en train de faire sciemment progresser leur niveau de pr\u00e9vention et donc leur exemplarit\u00e9.<\/em><\/p>\n<p><em>Alors, n\u2019h\u00e9sitez pas \u00e0 utiliser ces quelques id\u00e9es pour encourager vos managers \u00e0 am\u00e9liorer leur niveau d\u2019exemplarit\u00e9. <\/em><em> \u00bb <\/em><\/p>\n<\/blockquote>\n<\/div><div class=\"fusion-clearfix\"><\/div>\n\n\t\t\t\t\t<\/div>\n\t\t\t\t<\/div><div  class=\"fusion-layout-column fusion_builder_column fusion_builder_column_1_4 fusion-builder-column-15 fusion-one-fourth fusion-column-last 1_4\"  style='margin-top:0px;margin-bottom:20px;width:25%;width:calc(25% -
